The problem is that the answers you find online swing between two extremes: "it's free with ChatGPT!" and "you need 500,000 euros of custom AI development." The reality is somewhere in between. Here are the real numbers, validated across dozens of actual AI projects in French SMBs.

The Hidden Costs Nobody Mentions

This is where most budgets blow up. Here they are, ranked by impact:

1. Your Team's Time (The Biggest One)

AI doesn't deploy itself. Your employees will spend time learning the tools, testing them, flagging issues. Expect 10–20% of their time during the first 2 months.

For a team of 10 at 40 euros/hour fully loaded: 3,200 to 6,400 euros of hidden cost.

2. Data Quality

If your data isn't clean (and it never really is), you'll need to invest in cleaning and structuring BEFORE you can get value from AI. Typical budget: 2,000–10,000 euros in internal time or outsourced work.

3. Shadow AI

In 2026, 98% of French companies are increasing their AI budgets. But how many control the individual subscriptions their employees take out without telling anyone? ChatGPT Plus at $20/month here, Midjourney at $10/month there...

For 50 employees, "rogue" AI subscriptions can represent 3,000–8,000 euros/year in uncontrolled spending. Plus data leak risks (are your salespeople pasting client info into ChatGPT?).

How to Estimate Your Budget: The Quick Method

If you want a ballpark in 5 minutes, use this formula:

Recommended annual AI budget = 2–5% of total IT budget

If your annual IT budget (software, hardware, service providers) is 200,000 euros, aim for 4,000–10,000 euros to start with AI. If it's 500,000 euros, aim for 10,000–25,000 euros.

Another approach: calculate the cost of the problem you want to solve.

Example: 3 salespeople spend 8 hours per week writing proposals. At a fully loaded hourly cost of 45 euros, that's 56,000 euros per year. If AI reduces that time by 50%, you save 28,000 euros per year. You can invest up to 15,000–20,000 euros with first-year ROI.

The ROI Timeline: When It Starts Paying Back

  2. Months 3–6: if the test is positive, invest 5,000–15,000 euros to professionalize
  3. Months 6–12: if results are there, expand to 15,000–50,000 euros
  4. Beyond: if you're convinced, budget 2–5% of your annual IT spend

The worst mistake I see: investing 50,000 euros based on a PowerPoint demo without first testing with 2,000 euros on a real use case.
